What an inference lead actually costs in 2026

Every CTO we speak to this year asks the same question in the first ten minutes: what does a real inference lead cost? The honest answer is a range, and the range is wider than most budgets assume.

The numbers we saw

Across the 19 inference searches we ran between January and August, base salaries for a hands-on lead ran from £210k to £340k in London and $290k to $450k in the Bay Area. Equity did most of the work above that.

What moves people

Nobody we placed moved for base alone. The deciding factor, in our notes, was usually the serving roadmap: whether the candidate believed the company would let them fix the things they could see were broken.

The cheapest way to hire an inference lead is to show them the pager rota before they ask.
